Beacon Mobility Recruitment Cuts Time-to-Contact from 19 Days to 15 Minutes, Recovering $7.5M with One AI Colleague

Recruiters could reach 30% of 100,000 applicants a year, and the ones they reached waited 19 days for a call.

One AI Colleague now owns the funnel from application to signed offer.

Beacon Mobility

Beacon Mobility moves people. School routes, transit contracts, paratransit — across five North American regions. The thing that limits the business is not demand for routes. It is drivers. Roughly $6 million a year of revenue sat in routes the company was equipped to serve and could not staff.

Over 100,000 people apply to drive for Beacon Mobility every year. The recruiting team could contact about 30% of them. The other 70,000 applications were not rejected. They were never worked at all.

Key takeaways
  • Reach was the constraint, not headcount. No recruiting team hand-contacts 100,000 people a year.
  • One AI Colleague replaced a 15-recruiter plan that would have cost $1.5 million a year.
  • Compliance rules for five regions are now applied in software, so variation between them went to zero.
  • It went live in weeks, against the 18 months an internal build was scoped at.

Where the pipeline was breaking

Three things were going wrong at once, and only one of them was about capacity.

The first was reach. With 100,000 applications and a small team, most candidates never heard from anyone. The second was speed: the applicants who did get contacted waited an average of 19 days for a first call. Commercial drivers hold a licence that is in demand and they apply to several operators at once, so by the time a recruiter called, most had already accepted work elsewhere.

The third was compliance. Driver hiring ends in a motor vehicle record check, and what counts as a pass differs in every one of the five regions. Recruiters applied those rules by hand, slowly, and not always the same way twice. Only 18% of candidates completed that final stage.

The recruiting team is small relative to 100,000+ applicants a year. It relied on manual outreach, manual screening and manual compliance checks, and the process touched HR, compliance and operations teams.

Why fifteen more recruiters would not fix it

The obvious remedy was more people. Beacon Mobility scoped hiring fifteen recruiters at a cost of $1.5 million a year.

But headcount answered only the first problem, and only partly. More recruiters would lift reach somewhat. They would not shorten time to first contact, and they would not make five sets of regional rules apply consistently — if anything, more hands applying rules by hand means more variation. The team stopped treating it as a staffing question.

We evaluated this as a systems problem, not a staffing problem. My team scoped building it internally — 18 months, three integrations. The AI Colleague was live in weeks, sitting across Workday, HireRight, and our communication channels without any custom integration work. That's what made this a yes.

What Beacon Mobility built

A single AI Colleague, named Beacon Buddy by the recruiting team, was given the whole funnel rather than a slice of it. It syncs with Workday every ten minutes and picks up each new application automatically, so nothing waits in a queue.

One AI Colleague, four systems, zero recruiters in the loop

  • 01Picks up new applicationsSyncs with Workday every ten minutes and filters every new applicant automatically.
  • 02Contacts the applicant in minutesSMS and email to collect consent and details. Reads replies, holds context, follows up, e-signs documents.
  • 03Runs compliance across five regionsPulls motor vehicle records and employment history through HireRight, applying each region's rules in software.
  • 04Moves the candidate to hiredSends training dates, the candidate picks a slot, the offer is generated and e-signed back into Workday.

Only a failed motor vehicle record is escalated, and it goes to a recruiter for adjudication. That is the one human exception in the process.

None of it required custom integration work. The AI Colleague sits across Workday, HireRight, SMS and email through existing connectors, which is why it went live in weeks rather than the eighteen months the internal build had been scoped at.

What changed

Reach went from about 30% to 100% — roughly 70,000 additional people contacted every year. First contact fell from 19 days to 15 minutes, which means applicants now hear back while they are still deciding. Compliance completion more than doubled, and because the rules run in software, variation between regions went to zero.

Reach, not headcount

The lesson Beacon Mobility's team draws from this is not that recruiters were the problem. It is that the constraint was never the quality of the pipeline or the effort of the people working it. The candidates were already in the system. Nobody could get to them.

Faster hiring fills driver seats, and filled seats mean routes run. The $6 million a year the company had been leaving on the table became $7.5M+ in annualized impact — without the $1.5 million a year the alternative plan would have cost.
